The way  this is achieved will depend upon the type of work that is being carried out, the environment in which operations are taking place and also the personality of the leader.  In a social environment there is always a matter of choice, individuals that are social leaders may often be leaders in the workplace as well, but the way in  which they undertake the leadership duties needs to be different, considering the organisations goal and culture as well as the environment. The key is often seen as that of motivation.  Motivation is either intrinsic or extrinsic, and it is the extrinsic variety that managers need to address. It is estimated that  20 percent of the workforce will put forth their best simply because that is the only way they can work, regardless of the conditions surrounding them (Furman, 1997). The  other 80 percent, however, generally need more managerial attention and motivation, however, with a positive culture these are the workers that may see increase their productivity and value adding contributions.  The leader has to understand expectancy theory in terms of leadership in the workplace environment. Often the approach advocated is that of the human relations school, butt this is not  always the right approach, especially for repetitive jobs where social based theories may result in increasing dissatisfaction rather then empowering. Understanding and managing expectancy theory issue helps a leader get  the most from his workforce in the most appropriate manner. Elements of expectancy theory include valence, instrumentality and expectancy. Valence is
